How to read a developmental edit letter without revising too soon
Read a developmental edit letter once for its whole argument before opening the manuscript. On the second pass, mark each major diagnosis, its evidence, the reader effect, and the chapters it touches. Separate diagnoses you accept from proposed fixes you may reject. Group repeated comments under root problems, then order the work from structural dependencies to local consequences. Ask for clarification when a judgment lacks a passage or priority. Do not begin on page one simply because it is first; begin with the decision that would otherwise make later work obsolete.

First read for the editorial argument
Read without revising. Identify what the editor believes the book is trying to do, what already works, and which few problems organize the rest of the feedback.
Record your immediate reactions separately. Surprise or resistance can be useful evidence, but neither proves that the diagnosis is right or wrong.
Second read for evidence and disagreement
For every major diagnosis, mark the reader effect, the cited passages, and the chapters it touches. Separate the diagnosis from the editor's suggested solution.
Ask for clarification when the evidence is missing, the priority is unclear, or two recommendations appear to conflict.
Convert the letter into dependency order
Collapse repeated notes into root decisions. Work first on changes that alter structure, causality, argument sequence, point of view, or setup and payoff, then revisit local consequences.
Do not revise from page one by default. Start with the decision that would otherwise make the most later work obsolete.
